When a newly independent eClinical solutions provider was spun out of one of the world’s leading clinical research organisations, building its entire technology infrastructure from scratch was a complex task. When the separation programme began to fail, Definia stepped in to restore control, close critical capability gaps and bring delivery back on track.

Define

Following its separation from one of the world’s leading clinical research organisations, a newly independent eClinical solutions provider needed to stand up an entirely new infrastructure, security and network capability — whilst simultaneously undertaking a significant data migration.

The programme was in serious difficulty. Without a clear separation plan or the right governance structures in place, delivery had stalled.

Key issues included:

  • No clear separation programme plan
  • Lack of accountability across the programme team, without appropriate governance, controls or sponsorship
  • Capability shortfalls — too many of the team did not have the required experience and were learning on the job
  • Lack of ability to adapt and pivot to changing priorities

The client urgently needed a partner to baseline the programme and provide the shortfall in capability to bring delivery back on track.

Design

Definia quickly provided programme leadership to baseline the situation and build a holistic approach, creating cohesion across the programme team.

This work identified key gaps where the team lacked deep industry expertise — particularly across data migration, infrastructure architecture, active directory and cyber security.

Our design included:

  • Creation of an overriding project schedule, budget and plan, with full programme governance aligned to introduce the right controls, decision-making and cohesion from board level downwards
  • A baseline capability assessment across the programme’s delivery and architecture estate, with a detailed roadmap to drive improvement
  • Detailed workstream ‘gap-fit’ analysis and planning across end-user migration, data centre, active directory design and build, and AD migration — all scoped to the May 2023 separation completion date
  • Introduction of an on-demand service to augment the existing project team with deep industry expertise across core project verticals, including project delivery, infrastructure, architecture, cloud and data

Deliver

Through this partnership, Definia delivered the results the organisation needed to complete a complex, high-stakes separation on time.

Key achievements included:

  • Full programme realignment — successfully stabilising and augmenting the in-house portfolio to bring the programme back on track for completion by the deadline
  • Implementation of Definia’s on-demand Capability as a Service model, providing deep expertise across Cloud and Infrastructure, Network and Data Architecture within Azure, AD subject matter expertise, end user computing, and Project and Programme Management
  • A team of 15 specialist resources deployed to close capability gaps and drive delivery forward
